Home Improvement Sales Software: The Five-Layer Stack, and the One Layer Most Companies Skip

American Remodeling reports a 30 percent close rate increase on our customer stories page. They already had a CRM, a proposal tool and a financing partner when they started. The stack was complete. The close rate moved anyway, because the stack had never touched the ninety minutes at the kitchen table where the sale is actually decided.

That is the argument of this whole page in two sentences. The rest is the map.

The five layers

Home improvement sales software is not one product. It is five, and most companies have three.

Layer one: lead management. Where the lead comes in, who calls it, how fast. The CRM plus whatever speed-to-lead tool sits in front of it. This is where marketing spend either becomes appointments or becomes a spreadsheet of numbers nobody called back. Companies that sell windows, siding, baths and roofs live and die here because they are buying leads at retail prices.

Layer two: the set. Appointment setting, confirmation, both-spouses-home enforcement. Sometimes a feature of layer one, sometimes a separate call centre tool. The one-legger appointment gets born here, and nothing downstream fixes it.

Layer three: the presentation. The tablet in the home. Digital proposals, good-better-best pricing, e-signature, the measurement app. This is where most of the "home improvement sales software" search results point, and it is where most of the budget goes.

Layer four: financing. GreenSky, Service Finance, Sunlight, and the rest. Approval on the glass, monthly payment instead of a total. A window job priced as a total is a project. Priced as a monthly, it is a decision.

Layer five: the conversation. Recording the appointment, transcribing it, scoring it against your process, and coaching the rep on it the next morning. This is what we make. It is also the layer most companies do not have, and I think it is because it is the only layer that does not produce a document. Layers one to four all leave a record: a lead, an appointment, a proposal, an approval. Layer five is the ninety minutes between the appointment and the proposal, and until recently the only record of it was four words in the CRM.

Why the fourth layer does not move close rate on its own

Kitchen Tune-Up is a national franchise. Their story on our site reports a 26 percent close rate increase. A franchise system has the stack by definition: the same CRM, the same proposal software, the same financing partner, the same training binder in every territory. If software layers one to four were the answer, every Kitchen Tune-Up franchisee would already have the same close rate.

They did not, and the spread between franchisees was the information. Same tools, different conversations. The tools cannot see the conversation, so they cannot explain the spread, so the franchise cannot close it.

Recording explains the spread. That is the whole product.

What the fifth layer actually shows you

Ottawa General Contractors has two stories on our site. One reports a $1.7 million revenue increase in six months. The other is about speeding up selections meetings, which is the layer-five problem in its purest form: a meeting nobody records, where the ticket grows or does not, and where a proposal tool is useless because the proposal already exists.

Here is what tends to show up in the first month, based on the appointments we hear across trades, without claiming a percentage for any of it because the mix is different in every company:

  • Reps who present one option when the proposal tool built three.
  • Financing mentioned as an afterthought, after the total, if at all.
  • The "we're getting three bids" moment handled by agreeing and leaving.
  • The one-legger run anyway, because the drive was long.
  • A follow up promised at the table and never sent.

None of those are software problems in layers one to four. All of them are visible in layer five and invisible everywhere else.

How to buy the stack in the right order

If you are starting from nothing, layer one first. A rep cannot run an appointment that was never set.

If you have a CRM and reps who run appointments, I would put layer five before layer three. That is the opposite of what most vendors tell you, and it is because a beautiful digital proposal presented badly is still presented badly, and you will not know it is being presented badly until you hear it. Buy the thing that tells you where the leak is before you buy the thing that makes water flow faster.

Financing can come at any point, but come it must. Companies selling $15,000 and up without a monthly option on the tablet are choosing to lose to the company that has one.

Where this stack is the wrong answer

A two-person company where the owner runs every appointment does not need layer five. The owner already hears every conversation. They need layer one and a good night's sleep.

A company that sells mostly to property managers and builders, not homeowners, has a different sale, longer and less emotional, and the kitchen table does not exist. Most of this page is written for the homeowner sale and I would not apply it wholesale to a B2B pipeline.

And there is a version of this where the stack becomes the problem. Five tools, five logins, five places the tech enters the job. We have seen reps spend more of the appointment on the tablet than on the homeowner. If your stack has made the appointment slower, cut a layer before you add one. I am not sure which one. It depends on which one the reps stopped opening.
